Every piece below documents real work from 23 years of complex, regulated operations, written up using the standard artifacts of project management. The initiatives, stakeholders, and outcomes are real; partner and client details are anonymized.

Process Redesign Case Study

A reactive, fragmented fulfillment process serving an assisted-living facility partner, rebuilt into a coordinated, proactive system: synchronized cycles, a 7-day proactive lead time, defined escalation paths, and a standing partner liaison.

Deliverables:

Current-state process map, root-cause analysis, future-state design, implementation plan, stakeholder alignment, and post-implementation evaluation.

Results:

Workflow sustained 7× operational growth without service interruption. Eliminated reactive escalations. Established a 7-day proactive lead time from zero.

Lessons Learned:

Partner buy-in required early liaison investment. Process documentation must survive personnel turnover — built accordingly.

Project Charter & Plan

A structured training program built in partnership with a technical school: objectives, scope, stakeholders, deliverables, five phased milestones, and success criteria.

Deliverables:

Charter document, phased milestone plan, stakeholder map, success criteria, curriculum partnership agreement.

Results:

Program ran 8+ years. Students progressed to state licensure; internal staff advanced to certification. Two distinct advancement tracks sustained.

Lessons Learned:

Phased milestones kept a multi-year initiative measurable. External partner alignment required formal checkpoints, not informal updates.

Stakeholder Map & RACI

A multi-party client onboarding process mapped end to end: six stakeholders profiled with engagement strategies, nine activities assigned through a full RACI matrix.

Deliverables:

Stakeholder profiles, engagement strategies, RACI matrix, single-owner accountability map for all nine onboarding activities.

Results:

Every step from intake to active service had one accountable owner. Eliminated ambiguous handoffs that previously caused delays.

Lessons Learned:

RACI clarity matters most at handoff points between external parties. Engagement strategies need to account for stakeholder communication preferences.

Project Risk Register

Risk register · PDF

Project risk, not security risk: eight risks across operational, external-dependency, capacity, and resource categories, each rated on likelihood and impact with mitigations and named owners.

Deliverables:

Risk register with likelihood/impact ratings, mitigation strategies, trigger conditions, and single-owner accountability for all eight risks.

Results:

The two high-rated external risks drove the escalation paths built into the final workflow. All risks mitigated or accepted before go-live.

Lessons Learned:

External-dependency risks need the most active monitoring. Risk registers that name owners get acted on; ones that don't get filed.

Project Status Report

Status report · PDF

A leadership-facing monthly snapshot of the redesign: overall status, key metrics against targets, accomplishments, planned work, top risks, and the decisions leadership needed to act on.

Deliverables:

Monthly status report with RAG indicators, metric trends, accomplishment log, upcoming work, risk watch list, and leadership decision items.

Results:

Leadership had clear visibility into project health. Decisions and escalations were surfaced proactively — nothing surprised anyone.

Lessons Learned:

Status reports that lead with decisions needed get faster responses than those that lead with accomplishments. Brevity wins with executives.
